How to Migrate From Seat-Based to Usage-Based Pricing Without Churn

By the Orvlin team · · 8 min read

Step 1: Model the impact

Apply the new pricing to historical usage for every account. Identify who pays more, who pays less and by how much.

Step 2: Decide on grandfathering

Protect accounts with large increases through a transition period or a cap, and offer savings to those who benefit.

Step 3: Communicate early

Give customers at least one billing cycle of notice, a usage dashboard and a clear explanation of why the change aligns price with value.

Step 4: Run in parallel

Generate shadow invoices on the new model alongside real invoices for one or two cycles, then switch once numbers reconcile.

Step 5: Monitor and iterate

Track expansion, churn and support tickets for 90 days after launch and adjust rates if needed.
